i see in post 14 that you are finding that a SHADED image makes a very bad Heightmap
shaded images really never work
something like this ( using “Shape from shade” ) very quickly done – NEEDS a lot of work yet

Wow! Thank you for the contribution and tips. They look more soft specially if you want to 3D print them so the people can touch them. I need to check your approach because I like it better than with displacement and then soften a bit. Let me some time to try it.
